About this session

Team decisions can become slow, political, overly dependent on senior voices, or stuck in endless discussion when nobody is clear about what is actually being decided, who has decision authority, what evidence matters, or how disagreement will be resolved.

This session gives participants a practical system for collaborative decision-making.

They learn to frame the decision before debating solutions, identify whose perspective and expertise are needed, distinguish contribution from decision authority, evaluate options against explicit criteria, surface dissent, and choose between approaches such as consultation, delegation, consent, consensus, or voting based on the situation.

The emphasis is not on getting everybody to agree. It is on making better-quality decisions through appropriate participation — and ensuring that once a decision is made, ownership, rationale, next steps, and review points are clear.

What your people take away

  • Frame team decisions clearly before discussion begins
  • Identify who should provide expertise, perspective, input, challenge, and final decision authority
  • Use evidence and explicit criteria rather than hierarchy or preference alone
  • Create space for dissent and reduce common group decision-making biases
  • Choose an appropriate decision method for the importance, speed, reversibility, and complexity of the decision
  • Close decisions with clear rationale, ownership, action, and review

What’s covered

Frame the Decision Before You Debate It

Every length
  • Define what is actually being decidedTeams often begin discussing solutions while different people are answering different questions.
  • Separate problem, options & decisionA team can prematurely debate preferred solutions without first agreeing what problem needs to be solved.
  • Clarify decision rightsCollaboration does not mean that everybody has equal authority over every decision.
  • Know the decision conditionsA reversible, low-risk decision should not necessarily receive the same process as a high-cost, difficult-to-reverse strategic choice.

Bring Better Evidence & Perspectives Into the Room

90 minutes and longer
  • Identify what evidence mattersTeams can be overwhelmed by information without knowing which evidence should influence the decision.
  • Use criteria before preferenceIf evaluation criteria are not explicit, options can be judged according to whoever has the strongest preference or most authority.
  • Get the right voices, not just more voicesMore participation does not automatically create a better decision.
  • Separate facts, assumptions & opinionsGroup discussions become difficult when assumptions are presented as facts or personal preferences are disguised as objective conclusions.

Use Disagreement to Improve the Decision

3 hours and longer
  • Make dissent usefulTeams lose important information when disagreement is treated as disloyalty, negativity, or obstruction.
  • Watch for groupthink & anchoringEarly opinions, senior voices, apparent consensus, and familiar solutions can narrow discussion before alternatives have been properly considered.
  • Handle conflicting prioritiesMany disagreements are not caused by poor reasoning.
  • Test the preferred optionBefore committing, teams benefit from deliberately asking how the preferred option could fail.

Choose, Commit & Learn From the Decision

Full day only
  • Choose the right decision methodNot every decision needs consensus.
  • Close the decision clearlyA meeting can end with apparent agreement while participants leave with different interpretations of what was decided.
  • Build commitment without requiring agreementPeople can disagree with a decision and still understand why it was made and support implementation once the process is complete.
  • Review the decision, not just the outcomeA good decision process can sometimes produce a poor outcome because the future is uncertain, while a poor process can occasionally get lucky.
