About this session
Hybrid work is not simply office work with some people joining on video.
When employees work across different locations, schedules or time zones, everyday assumptions about communication, availability, performance, meetings, decision-making and inclusion need to become more explicit.
Managers play a critical role in creating that operating environment.
Teams need clarity about when work requires real-time collaboration, what can happen asynchronously, how decisions are recorded, how flexible arrangements interact with customer and team needs, and what employees can expect regardless of where they happen to be working.
Participants learn to design these conditions deliberately. They examine proximity bias, performance visibility, information flow, meeting equity, autonomy, workload, onboarding, team connection and manager routines.
The aim is neither maximum flexibility nor maximum office attendance. It is a hybrid model in which people can coordinate reliably, contribute fairly and perform well without location becoming an unnecessary source of advantage, confusion or friction.
What your people take away
- Build clear team agreements around location, availability, communication, collaboration and decision-making
- Manage performance through outcomes, evidence and expectations rather than physical visibility
- Choose deliberately between synchronous and asynchronous ways of working
- Reduce proximity bias and create fairer access to information, influence and opportunity
- Maintain trust, connection, development and accountability across different working patterns
- Review hybrid practices using evidence and adapt the operating model as work and team needs change

What’s covered
Build the Hybrid Team Operating Model
Every length- Start with the workDifferent work requires different levels of physical presence, real-time interaction, concentration, customer access and coordination.
- Create a team agreementHybrid arrangements become frustrating when every employee is operating from a different set of assumptions about availability, response time, office presence, meetings and communication.
- Define when synchronous work adds valueReal-time meetings are useful for some forms of discussion, creativity, decision-making and relationship-building but expensive when used automatically.
- Make decision rights & information flow visibleDistributed teams struggle when important information remains in informal conversations or decisions are made by whoever happens to be present.
Lead Communication, Inclusion & Connection Across Locations
90 minutes and longer- Create meeting equityHybrid meetings can unintentionally give people in the room greater conversational influence while remote participants become observers.
- Reduce proximity biasManagers naturally receive more informal information about employees they encounter frequently.
- Build connection without forcing constant interactionDistributed teams still need relationships and informal knowledge, but filling calendars with mandatory social calls can create additional collaboration load.
- Design for different working patternsFlexible teams may span office days, home-working, part-time schedules, caring responsibilities, compressed hours and time zones.
Manage Performance, Trust & Flexibility
3 hours and longer- Manage outcomes, not presencePhysical visibility can create a false sense of performance information.
- Give autonomy with accountabilityFlexible work succeeds when employees have appropriate control over how they deliver agreed outcomes while understanding boundaries, dependencies and responsibilities.
- Make workload visibleDistributed work can hide overload because managers see less of the informal signals that somebody is struggling or continually working beyond agreed hours.
- Manage flexibility fairly, not identicallyDifferent roles and circumstances may legitimately require different arrangements.
Build a Sustainable Hybrid Team System
Full day only- Onboard for a distributed environmentNew employees can miss informal context, relationships and unwritten knowledge when onboarding assumes that information will emerge naturally through office proximity.
- Develop people regardless of locationCareer development can become uneven when stretch opportunities, mentoring and informal sponsorship flow toward the people managers encounter most often.
- Protect healthy boundariesFlexibility can become permanent availability when employees feel they need to demonstrate commitment digitally or respond across extended hours.
- Review the model with evidenceHybrid arrangements should not be judged through ideology or isolated anecdotes.
