About this session

SWOT is one of the most familiar strategy frameworks — and one of the easiest to use superficially.

A group can fill four boxes quickly and still learn very little if the analysis contains vague statements, unsupported opinions, duplicated factors or actions disguised as opportunities.

A useful SWOT begins with a clear unit of analysis and objective. Participants then examine internal factors that may help or hinder success and external conditions that may create opportunity or risk.

Strengths and Weaknesses therefore describe relevant internal capabilities, resources, relationships, processes or constraints. Opportunities and Threats describe relevant conditions in the external environment.

The framework becomes strategically useful when factors are supported with evidence, prioritized according to their importance and translated into choices.

Participants learn to connect the quadrants through TOWS-style thinking: where strengths can be used to capture opportunities, where strengths can mitigate threats, where weaknesses constrain opportunities and where combinations of weakness and threat require defensive action or risk reduction.

The emphasis is therefore not on producing the longest SWOT. It is on identifying the relatively small number of factors that genuinely change what the organization, team or project should do.

  • Separate internal factors from external conditions
  • Distinguish evidence from assumptions and unsupported opinion
  • Prioritize the factors that materially affect the objective
  • Connect SWOT factors to strategic choices using TOWS-style thinking
  • Turn analysis into decisions, actions and further evidence gathering

What’s covered

The four SWOT quadrants

Every length
  • StrengthsIdentify internal capabilities and advantages that can materially help achieve the objective.
  • WeaknessesIdentify internal limitations that could constrain performance or make the objective harder to achieve.
  • OpportunitiesIdentify external conditions or developments that could create advantage if the organization responds effectively.
  • ThreatsIdentify external developments that could damage performance, reduce advantage or undermine the objective.

Apply SWOT to a Real Strategic Challenge

90 minutes and longer
  • Define the Objective & ScopeClarify what is being analyzed, why the analysis is needed and the decision or objective it is intended to support.
  • Build the Four Evidence SetsIdentify relevant internal Strengths and Weaknesses and external Opportunities and Threats, recording evidence and uncertainty.
  • Prioritize What MattersCompare significance, evidence, relevance and urgency so the SWOT focuses on the factors most likely to change the strategic decision.
  • Connect the QuadrantsUse TOWS-style combinations to explore how Strengths can exploit Opportunities or counter Threats, and how Weaknesses affect exposure and opportunity.
  • Convert Analysis Into ChoicesSelect the most credible strategic responses, define what needs further validation and translate the analysis into owners, actions and review points.

The Thinking Behind SWOT

3 hours and longer
  • Define the Unit of Analysis FirstA factor can only be classified meaningfully when the group is clear about what is being analyzed: the organization, business unit, product, team, project or another defined unit.
  • Internal and External Are DifferentStrengths and Weaknesses sit inside the chosen unit of analysis.
  • An Opportunity Is Not an Action'Launch a new product' is a possible strategic response.
  • A Strength Is RelativeBeing good at something does not automatically make it strategically important.

Common SWOT Failure Modes

Full day only
  • Starting Without a Clear ObjectiveA general SWOT of 'the organization' can produce almost anything.
  • Mixing Internal and External FactorsMisclassifying external market conditions as Strengths or internal capability gaps as Threats weakens the logic of the analysis.
  • Putting Actions in the Opportunity BoxActions such as launching, expanding or hiring are strategic responses.
  • Brainstorming Without EvidenceConfident opinions can dominate a workshop even when they are weakly supported.
