About this session

Working with an AI assistant often keeps the person close to every step: ask, review, respond, repeat. Delegating to an AI agent changes that relationship.

The system may receive a goal, use several tools, make intermediate choices, complete multiple actions and return only when the work is finished, blocked or requires human attention.

That makes delegation design a critical capability. Telling an agent to 'handle this' is rarely enough.

The person or organization needs to define what the agent is responsible for, which decisions it may make, what information it may access, which actions it may perform and which situations require human intervention.

Poor delegation can create failure even when the underlying AI system is technically capable.

Participants learn to build an Agent Delegation Contract: a practical operating definition covering objective, scope, authority, permissions, success criteria, prohibited actions, checkpoints, escalation, evidence and completion.

They distinguish information access from action authority and routine choices from decisions that must remain human.

The session then moves into supervision. Participants learn how to judge agent performance without manually replaying every action, how to manage exceptions and failure, and how to change autonomy when evidence changes.

The goal is not to create unsupervised agents. It is to delegate at a level that creates useful leverage while keeping organizational authority, accountability and intervention intact.

What your people take away

  • Turn vague requests into structured agent delegations with clear outcomes, scope and completion criteria
  • Separate the tasks an agent can perform from the decisions and commitments that must remain human
  • Set information access, tool permissions and action authority according to the actual delegated work
  • Create checkpoints, escalation routes, stop conditions and recovery paths before the agent begins
  • Supervise agent performance through evidence, exceptions and outcome quality rather than constant manual replication
  • Increase, maintain, reduce or revoke agent autonomy according to demonstrated performance and changing consequence

  • Module 3 — Supervise Without Micromanaging Every Step
  • Module 4 — Intervene, Recover & Change the Level of Autonomy

What’s covered

Delegate the Work — Not the Ambiguity

Every length
  • Define the outcomeParticipants specify what the agent is being asked to accomplish and how successful completion can be recognized.
  • Set the scopeParticipants define what work belongs inside the delegation and what remains outside it, including which cases, systems, customers, transactions or processes the agent may handle.
  • Separate tasks from decisionsAn agent may be able to gather information, compare options and prepare an action while the final decision remains human.
  • Define what 'done' meansParticipants establish the evidence required for the agent to consider the task complete, including unresolved exceptions that must remain visible.

Give the Agent the Right Authority — and No More

90 minutes and longer
  • Separate access from authorityBeing able to read information does not mean an agent should be able to change it.
  • Define permitted actionsParticipants specify which actions may be performed automatically, which may be prepared but require approval and which are prohibited.
  • Build decision rightsParticipants identify which routine choices the agent may make within defined parameters and which judgments must remain with a person or authorized organizational role.
  • Apply least necessary authorityParticipants begin with the minimum access and action rights required for useful performance and add authority only where evidence supports the need.

Supervise Without Micromanaging Every Step

3 hours and longer
  • Decide what evidence you needParticipants identify the outputs, actions, logs, exceptions, source references or other evidence needed to judge whether the agent performed appropriately.
  • Manage by exceptionFor appropriate bounded work, participants design supervision so normal cases can proceed while unusual, uncertain or higher-consequence cases receive greater human attention.
  • Set the supervisory cadenceNot every agent requires review after every action.
  • Review outcome and processParticipants look beyond whether the final output appears correct and consider whether the agent used appropriate information, tools and actions to reach it.

Intervene, Recover & Change the Level of Autonomy

Full day only
  • Design failure before failure happensParticipants define what should happen when information is missing, a tool fails, an action is rejected, instructions conflict or the agent cannot complete the goal.
  • Know when a person takes overParticipants define conditions requiring full human takeover rather than another automated retry or escalation inside the agent.
  • Distinguish agent failure from delegation failureAn agent may fail because the system performed poorly, but it may also fail because the goal was ambiguous, permissions were wrong, source data was weak or escalation rules were missing.
  • Change autonomy with evidenceParticipants use performance evidence, exception rates, consequence and operational change to decide whether agent authority should expand, remain stable, narrow or be revoked.
