About this session

Cognitive bias is often taught as a long list of psychological labels. Knowing those labels can be interesting, but it does not automatically improve decisions. In fact, people can become very good at identifying bias in everybody except themselves.

A more useful approach begins with decision vulnerability. Is the team already committed to a preferred solution?

Has an early number anchored expectations? Are memorable examples receiving more weight than representative evidence?

Is confidence increasing faster than the quality of the information? Are people continuing an initiative because of what has already been invested rather than what makes sense next?

Participants examine common judgment patterns and then learn practical ways to interrupt them.

They use independent estimates, base rates, alternative hypotheses, premortems, explicit criteria, confidence ranges, decision journals and structured challenge to improve the conditions in which judgment occurs. The aim is not to remove intuition or achieve perfect rationality.

It is to know when intuitive judgment deserves trust, when it deserves challenge and how to build decisions that remain open to evidence.

What your people take away

  • Recognize common cognitive biases without turning them into labels for other people
  • Identify the conditions that make judgment particularly vulnerable to bias
  • Challenge confirmation, anchoring, availability, overconfidence and commitment effects using practical techniques
  • Use base rates, alternative hypotheses, premortems and independent judgment to improve decision quality
  • Reduce group-level bias through better discussion, dissent and decision architecture
  • Review the quality of a decision separately from whether the eventual outcome happened to be good or bad

What’s covered

Recognize How Cognitive Bias Shapes Judgment

Every length
  • Mental shortcuts are useful — until they aren'tPeople cannot analyze every decision from first principles.
  • Watch for confirmation biasOnce people develop a preferred explanation or solution, they may search for supporting evidence more actively, interpret ambiguity in its favor and scrutinize contradictory evidence more harshly.
  • Notice anchors & availabilityAn initial forecast, budget, asking price or performance estimate can pull later judgment towards it even when the anchor is weak.
  • Check confidence against evidenceConfidence can be influenced by familiarity, fluency, experience, status or a compelling narrative and may therefore rise faster than predictive accuracy.

Find the Bias Risks Inside Important Decisions

90 minutes and longer
  • Identify what could distort the decisionDifferent decisions create different cognitive vulnerabilities.
  • Use the outside viewTeams naturally focus on the unique details of their own project and construct a story about how events should unfold.
  • Recognize sunk cost & escalationTime, money and reputation already invested can make stopping feel wasteful even when those resources cannot be recovered.
  • Question the status quo & the frameExisting arrangements often receive an advantage simply because they already exist, while the way a choice is described can influence which risks and benefits feel most important.

Use Practical Debiasing Techniques

3 hours and longer
  • Consider the oppositeA simple way to challenge confirmation is to ask what would need to be true for the competing explanation or alternative option to be correct.
  • Run a premortemWhen a team strongly favors a plan, asking whether it will fail can create defensive debate.
  • Decide criteria before seeing the optionsEvaluation criteria can unconsciously shift once people know which option they prefer.
  • Create stop rules & decision triggersStopping becomes psychologically harder once a project has momentum.

Build Better Team & Organizational Judgment

Full day only
  • Get independent judgment before discussionGroup discussion can quickly create anchors and conformity when the first confident speaker frames the problem for everybody else.
  • Make dissent part of the processTeams need ways to challenge a proposal without making disagreement depend on individual courage or interpersonal conflict.
  • Keep a decision journalOnce an outcome is known, people often remember their original expectations as more accurate than they actually were.
  • Review process separately from outcomeA strong decision can produce a bad result because uncertainty exists, while a weak decision can occasionally succeed through luck.
