About this session
Cross-functional work often becomes difficult because ownership is assumed rather than explicitly agreed.
Two teams may both believe the other is responsible, several leaders may believe they have final approval, or a long list of stakeholders may be consulted on decisions they do not materially influence.
RACI creates a visible agreement around four different relationships to the work: Responsible, Accountable, Consulted and Informed.
Participants learn how to define the work at the right level, identify the relevant roles, assign one clear Accountable owner wherever possible, right-size the number of Responsible roles, and distinguish people who genuinely need two-way consultation from those who simply need timely information.
The session also develops judgment around the limits of the tool. RACI does not repair an undefined process, replace detailed decision-rights design or solve accountability simply by filling in a spreadsheet.
The value comes from the conversations, trade-offs and operating agreements created while the matrix is built and maintained.

What’s covered
The four RACI roles
Every length- ResponsibleMake clear who actually performs or coordinates the work required to complete the task or deliverable.
- AccountableIdentify the one role that ultimately owns the outcome and has the authority to approve, accept or answer for the work.
- ConsultedIdentify whose expertise or perspective should influence the work before it is completed or decided.
- InformedKeep relevant stakeholders appropriately updated without pulling them into unnecessary decision-making or consultation.
Apply RACI to Real Cross-Functional Work
90 minutes and longer- Define the WorkIdentify the meaningful tasks, decisions and deliverables that need clear ownership rather than trying to map every micro-activity.
- Identify the RolesList the roles genuinely involved in delivering, approving, contributing to or receiving information about the work.
- Assign Accountability & ResponsibilityEstablish one clear Accountable owner wherever possible and identify the role or roles actually performing the work.
- Right-Size Consultation & InformationAdd Consulted and Informed roles deliberately and remove stakeholder involvement that does not create enough value.
- Validate & EmbedReview the completed matrix with the people affected, resolve conflicts and connect the agreed RACI with meetings, handoffs, escalation and project governance.
The Thinking Behind RACI
3 hours and longer- Responsible and Accountable Are DifferentResponsible performs the work. Accountable owns the outcome.
- Aim for One Clear Accountable OwnerMultiple Accountable roles often recreate the ambiguity RACI is intended to solve.
- More Responsible Roles Do Not Automatically Mean More DeliverySeveral people may genuinely contribute to a task, but too many R assignments can blur who is driving completion and how the work is handed over.
- Consultation Should Add ValueA C is not an honorary stakeholder label. Consultation should provide expertise, risk insight, requirements or another contribution that materially improves the work.
Common RACI Failure Modes
Full day only- Everyone Is ResponsibleWhen nearly every role receives an R, the matrix stops showing who is actually expected to drive and complete the work.
- Multiple Accountable OwnersSeveral A assignments can create competing authority or allow difficult decisions to move between leaders without one clear owner.
- Consulting EverybodyUsing C as a stakeholder-recognition label creates unnecessary meetings, delays and approval behavior.
- Informing Everybody About EverythingA long list of I assignments can create communication noise without improving alignment.
