About this session

Many workplace goals sound positive but are difficult to execute: improve communication, increase engagement, become more strategic, deliver better service, reduce delays.

The intention may be clear, but the goal often leaves important questions unanswered about what needs to change, how progress will be recognized, whether the target is realistic, why it deserves priority and when progress should be reviewed.

SMART provides five criteria for improving goal quality: Specific, Measurable, Achievable, Relevant and Time-bound. Participants learn to use the criteria as connected tests rather than a mechanical sentence-writing formula.

A goal can be specific and still be strategically irrelevant. It can be measurable but encourage the wrong behavior.

It can be ambitious while still being achievable. And it can have a deadline without having the milestones or review rhythm required to keep execution on track.

The emphasis is practical workplace application.

Participants strengthen real or realistic goals, choose proportionate evidence, test assumptions about resources and constraints, connect goals with organizational priorities and build a review structure that allows progress to be managed as conditions change.

What’s covered

The five SMART criteria

Every length
  • SpecificClarify what the goal is actually trying to accomplish.
  • MeasurableDefine how progress and success will be recognized.
  • AchievableTest whether the goal is credible given the available capability, resources, authority, dependencies and constraints.
  • RelevantConfirm that the goal deserves attention and connects with meaningful priorities.
  • Time-boundCreate enough time structure to focus execution and review progress.

Apply SMART to Real Workplace Goals

90 minutes and longer
  • Start With the OutcomeClarify the problem, opportunity or desired result before trying to force the wording into a SMART sentence.
  • Run the Five-Criteria ReviewTest the goal against Specific, Measurable, Achievable, Relevant and Time-bound and identify where the current objective is weakest.
  • Strengthen the Evidence & FeasibilityChoose meaningful success measures and examine capability, resources, authority, constraints and dependencies.
  • Connect the Goal With PrioritiesConfirm why the objective matters, who should own it and what competing priorities need to be reconciled.
  • Create the Execution RhythmSet the timeframe, milestones and review points and establish how the goal will be updated when meaningful new evidence appears.

The Thinking Behind SMART Goals

3 hours and longer
  • The Five Criteria Work TogetherSMART is not a five-step workflow. Changing one criterion often affects the others, so goals should be refined iteratively until the complete objective is coherent.
  • Specific Does Not Mean Over-SpecifiedGoals need enough clarity to guide action without prescribing every method or removing appropriate autonomy from the person responsible.
  • Measurable Does Not Mean Numeric OnlySome objectives require quantitative metrics, while others need qualitative evidence, observable behavior, milestone completion or a balanced combination.
  • Achievable Does Not Mean EasyThe purpose is to establish a credible path to success, not to eliminate ambition or stretch from the goal.

Common SMART Goal Failure Modes

Full day only
  • Writing SMART Before Choosing the Right GoalThe framework improves goal quality; it does not decide what the organization should prioritize.
  • Confusing Activity With OutcomeGoals such as 'hold five meetings' or 'send ten updates' may be measurable without showing whether the desired result was actually achieved.
  • Choosing Metrics Because They Are Easy to CountAvailable data is not automatically meaningful data.
  • Making Achievable Mean ComfortableRemoving all stretch can produce goals that are technically achievable but contribute very little improvement or development.
