About this session

Time management is not about fitting an unlimited amount of work into a limited day.

It is the practical process of making choices about what deserves attention, what can realistically be completed, what depends on other people or information, and what needs to change when demand exceeds the available time.

Participants begin by making work visible. They distinguish outcomes from activities, identify deadlines and dependencies, and turn broad responsibilities into specific next actions.

They then learn to prioritize using importance, urgency, consequence, timing, and dependency rather than simply working through the longest or loudest list first.

The session also develops more realistic planning. Participants estimate work in useful units, compare planned capacity with existing commitments, build appropriate buffers, and recognize where optimism or incomplete task definitions create unreliable schedules.

They learn to adjust the plan when new work arrives instead of treating every new request as an addition to an already full workload.

Finally, participants build an execution and review practice. They manage interruptions, keep track of commitments, communicate early when timing or scope needs to change, and compare estimates with actual experience so future planning becomes more accurate.

The objective is not perfect control of every minute. It is clearer priorities, more reliable commitments, and better decisions about how limited time is used.

What’s covered

Decide What Deserves Your Time

Every length
  • Turn work into clear next actionsParticipants distinguish broad responsibilities, projects, tasks, and specific next actions.
  • Distinguish importance from urgencyParticipants examine whether a task contributes to an important outcome, whether its timing is genuinely urgent, and what the consequence of delay would be.
  • Use consequence & dependency to prioritizeParticipants consider who or what is waiting for the work, which later activities depend on it, and what becomes harder if the task moves.
  • Make explicit priority choicesParticipants decide what should happen now, what can happen later, what requires clarification, and what should be removed or challenged.

Plan Work Against Realistic Time & Capacity

90 minutes and longer
  • Estimate the work before committingParticipants break larger work into parts that can be estimated more reliably and distinguish active work time from elapsed time caused by reviews, handoffs, or waiting.
  • Account for the commitments already in the dayParticipants identify meetings, recurring responsibilities, administration, communication, existing deadlines, and other work consuming capacity before deciding what additional work can fit.
  • Sequence around deadlines & dependenciesParticipants distinguish the final deadline from the earlier actions required to reach it and identify review time, approvals, handoffs, and prerequisite tasks.
  • Use buffers without padding everythingParticipants identify where uncertainty, complexity, handoffs, or high consequence make a buffer useful and where straightforward work can be planned more tightly.

Execute Priorities & Respond to Changing Demands

3 hours and longer
  • Start with the agreed priorityParticipants create a simple start point for choosing the next meaningful action rather than beginning with whichever communication channel is most active.
  • Manage interruptions deliberatelyParticipants distinguish unavoidable interruptions, role-critical responsiveness, and interruptions that can be delayed or redirected.
  • Reprioritize when new work arrivesNew work changes the plan only after participants assess its importance, urgency, consequence, required effort, and relationship to existing commitments.
  • Communicate before a deadline failsParticipants identify early signals that a commitment is at risk and communicate the issue while there is still time to make a useful decision.

Review, Renegotiate & Improve Your Time System

Full day only
  • Compare planned time with actual experienceParticipants review where estimates were accurate, where work expanded, where delays came from dependencies, and where unplanned activity consumed significant time.
  • Improve estimates & task definitionParticipants use previous work to refine how they break tasks down and estimate similar activities in the future.
  • Renegotiate scope, timing or priority when neededParticipants practice conversations for situations where several legitimate commitments cannot all be completed within the available time.
  • Distinguish time management from structural overloadParticipants identify when improved planning, prioritization, or task management can help and when the required workload consistently exceeds realistic capacity.
