About this session
Leaders are often expected to provide answers. That expectation works well when the problem is understood and the knowledge required to solve it already exists.
It becomes much less useful when the challenge itself is contested, important stakeholders see the situation differently, previous solutions are no longer producing results, or progress requires people to change how they think and work.
Adaptive Leadership provides a practical way to approach these situations. It distinguishes technical challenges — where established expertise and processes can largely solve the problem — from adaptive challenges, where people need to learn their way toward a response.
Adaptive challenges frequently involve uncertainty, competing values, changes in identity or status, difficult trade-offs, and legitimate disagreement about what success should look like.
Participants learn to slow down the rush toward premature solutions and diagnose the system more carefully.
They examine stakeholder perspectives, identify what people may be protecting or losing, distinguish the appropriate use of formal authority from the broader work of leadership, and learn how to keep difficult issues visible without allowing pressure to become overwhelming.
The session then moves from diagnosis into action. Participants learn how to turn assumptions into hypotheses, use small and proportionate experiments, gather evidence, review what is being learned, and change course when necessary.
The aim is not to make uncertainty comfortable. It is to help leaders create enough structure, challenge, and learning for people to make progress when the answer cannot simply be imported from the past.
What your people take away
- Distinguish technical problems from adaptive challenges before deciding how to respond
- Diagnose complex situations through patterns, stakeholder perspectives, competing values, and potential losses
- Recognize when formal authority can solve the problem and when people need to participate in the adaptation themselves
- Use resistance and disagreement as information rather than treating them automatically as obstruction
- Create disciplined experiments that test assumptions without committing prematurely to an unproven solution
- Strengthen the routines that help teams learn, adapt, and respond more effectively to future uncertainty

Lead When the Answer Is Not Yet KnownA practical introduction to Adaptive Leadership for complex situations where established expertise alone is insufficient. Participants distinguish technical and adaptive challenges, diagnose stakeholder tensions and potential losses, explore resistance and productive pressure, and learn how to create structured experiments that generate evidence and learning.
- Technical vs. adaptive challenges
- Contested problem definitions
- Competing values and trade-offs
- System patterns
- Stakeholder mapping
- Authority vs. leadership
- Loss and resistance
- Productive pressure
- Returning responsibility
- Adaptive Challenge Diagnostic
Covers 2 of 4 parts: Recognize When the Playbook No Longer Works and Diagnose the Adaptive Work.
Half day

What’s covered
Recognize When the Playbook No Longer Works
Every length- Separate technical from adaptive challengesA technical problem may be difficult or complicated, but the expertise, process, or solution required to address it largely already exists.
- Notice when the problem itself is unclearComplex challenges often begin with disagreement about what is actually wrong.
- Identify competing values and trade-offsAdaptive challenges often persist because several legitimate priorities are pulling in different directions.
- Step back and look for patternsLeaders working inside a fast-moving situation can become absorbed in individual incidents, personalities, and urgent requests.
Diagnose the Adaptive Work
Every length- Ask what people need to learnOnce a challenge is recognized as adaptive, the leadership question changes.
- Map the stakeholder systemDifferent groups may hold different information, incentives, risks, histories, and definitions of success.
- Understand what people may be losingChange can threaten more than tasks or processes.
- Distinguish authority from leadershipFormal authority remains important.
Keep People Engaged in the Adaptive Work
Half day only- Use resistance as informationResistance can reflect legitimate risk, conflicting incentives, previous failed change, lack of trust, uncertainty, practical constraints, or disagreement with the proposed direction.
- Keep the pressure productiveAdaptive work involves discomfort because people are confronting uncertainty, difficult trade-offs, or changes to familiar ways of working.
- Return responsibility without withdrawingLeaders can unintentionally make teams dependent by becoming the permanent answer to every complex problem.
- Keep different voices in the conversationHierarchy, expertise, confidence, or organizational politics can cause some perspectives to dominate before the team has properly examined the situation.
Learn Your Way Forward
Half day only- Turn assumptions into hypothesesWhen no proven answer exists, leaders still need a disciplined basis for action.
- Run small, informative experimentsLarge-scale implementation can create commitment before the organization knows whether an approach will work.
- Review the learning, not just the resultAn experiment can be useful even when the original idea does not succeed if it produces credible information about the problem, the assumptions, or the conditions required for progress.
- Build adaptive capacity into the teamThe long-term goal is not for one leader to become exceptionally good at rescuing the organization from uncertainty.
