About this session
Service environments generate a large amount of data. Leaders may track response time, resolution time, customer satisfaction, first-contact resolution, call or case volume, adherence, quality scores, escalations, backlog, conversion, productivity, and dozens of other measures.
The existence of that data can create the illusion that performance is easy to understand. It is not.
A metric captures one dimension of performance. It rarely explains why the result occurred.
A slower resolution time may reflect weak capability, but it may also reflect a more complex case mix, poor systems, understaffing, excessive handoffs, policy constraints, or a team choosing to solve the customer's problem properly rather than close the case quickly.
A strong productivity number may conceal rework, customer frustration, rushed interactions, or unsustainable employee effort.
Leaders therefore need to read service performance in context.
They need to know what each measure is intended to reveal, what behavior it may unintentionally encourage, which metrics should be considered together, and when a performance problem is actually a capacity, workflow, process, technology, or leadership problem.
Team wellbeing belongs inside that performance conversation. This does not mean lowering expectations whenever work becomes difficult.
High-performing service teams still need standards, accountability, coaching, and clear goals.
It means recognizing that chronic overload, unrelenting queue pressure, insufficient recovery, abusive customer interactions, poor staffing, and conflicting targets eventually affect judgment, service quality, absence, turnover, and the organization's ability to sustain performance.
Participants learn how to create a more balanced service-management system: one that combines outcome, quality, efficiency, customer, and workforce signals; uses data for diagnosis rather than punishment; differentiates individual performance from structural constraints; supports meaningful coaching; manages predictable pressure; and gives leaders a clearer basis for deciding when to coach, redesign, resource, escalate, or change the metric itself.
What your people take away
- Interpret service metrics in context rather than treating individual KPIs as complete explanations of performance
- Recognize where poorly designed targets can encourage gaming, rushed service, hidden rework, or unsustainable effort
- Distinguish individual capability and behavior issues from workload, staffing, process, technology, and system constraints
- Use performance data to support better coaching, accountability, and problem-solving conversations
- Manage high-demand periods, recovery, escalation, and team capacity without allowing chronic overload to become normal
- Build a balanced service-performance system combining customer, quality, efficiency, operational, and workforce indicators

What’s covered
Read Service Metrics in Context
Every length- Know what each metric can — and cannot — tell youResponse time, resolution time, customer satisfaction, first-contact resolution, productivity, quality, backlog, and escalation rates each describe a different part of the service experience.
- Look for trade-offs between metricsImproving one number can unintentionally damage another.
- Question the behavior the target createsPeople adapt to what is measured.
- Use context before comparisonTwo employees, teams, locations, or periods may produce different metrics because the work itself differs.
Diagnose What Is Really Driving Performance
90 minutes and longer- Separate capability from capacityA team can know how to perform the work and still miss service targets because demand exceeds available capacity.
- Look for process and system frictionPoor tools, excessive handoffs, unclear ownership, duplicate data entry, approval bottlenecks, policy ambiguity, and weak knowledge systems can slow service while creating additional employee effort.
- Distinguish performance from pressure responseShort-term performance can sometimes be maintained through skipped breaks, extended hours, emotional suppression, or repeated recovery sacrifice.
- Diagnose before you coachPerformance conversations become less credible when leaders begin with a conclusion before understanding what is driving the result.
Coach for Performance Without Creating Fear
3 hours and longer- Use data to start the conversation — not end itA performance dashboard can identify a pattern worth exploring, but it does not automatically explain the pattern.
- Make expectations specific and fairEmployees need to understand what good performance looks like across quality, customer experience, productivity, conduct, and reliability.
- Coach the behavior behind the numberTelling somebody to 'improve customer satisfaction' provides little useful direction.
- Keep accountability and psychological safety togetherPsychological safety does not remove performance standards.
Build Sustainable Service Performance
Full day only- Plan for demand, capacity, and recoveryService pressure is often predictable.
- Build a balanced performance scorecardA sustainable service system needs more than one dominant KPI.
- Create early-warning signalsBacklog growth, repeat contacts, quality drift, rising escalations, overtime, missed breaks, absence, turnover, complaint themes, and falling schedule flexibility can signal that the operating system is under strain before headline targets collapse.
- Review the system, not just the individualWhen multiple capable employees struggle with the same metric, customer issue, process, or period of demand, the useful question is no longer only who needs coaching.
