About this session
Leaders spend a large part of their working lives communicating, yet much of what passes for communication is still one-directional: explain the decision, deliver the update, present the strategy, give the feedback, or tell the team what happens next.
Those activities matter, but they are not the same as dialogue.
Dialogue becomes especially important when a leader does not hold all of the information, when people interpret the same situation differently, when an employee needs to raise something difficult, or when the team needs to make sense of change rather than simply receive a message about it.
In these situations, leadership quality depends as much on what the leader can hear and surface as on what they can say.
Power complicates this further. Employees may soften disagreement, withhold concerns, wait for the leader's view before offering their own, or say what they believe is safest rather than what they actually think.
A leader can therefore leave a conversation believing there was alignment when the room was simply quiet.
Participants develop a practical approach to powerful dialogue built around listening, questioning, clarification, challenge, and closure.
They learn how to distinguish listening from waiting to speak, ask questions that improve thinking rather than steer toward a predetermined answer, surface assumptions and competing perspectives, and respond constructively when conversations become tense.
The session also examines dialogue as a leadership operating practice. Participants explore how to improve one-to-ones, team discussions, decision conversations, feedback exchanges, change conversations, and moments where trust has been strained.
The aim is not to make every conversation longer or more democratic. It is to make important conversations more useful, more honest, and more capable of producing shared understanding and better decisions.

What’s covered
Listen for Meaning, Not Just Words
Every length- Listen to understand before you respondLeaders can appear attentive while mentally preparing the next argument, solution, or instruction.
- Separate facts, interpretations, and assumptionsPeople often describe interpretations as if they were objective facts.
- Notice what is not being saidHesitation, sudden agreement, vague language, repeated topic changes, or a pattern of people speaking only after the leader has spoken can indicate that useful information is not reaching the conversation.
- Check your understandingLeaders frequently respond to what they think somebody meant rather than checking whether the interpretation is accurate.
Ask Questions That Improve the Conversation
90 minutes and longer- Ask before you assumeLeaders often enter conversations with a plausible explanation already in mind.
- Match the question to the purposeDifferent conversations require different questions.
- Use questions without hiding the decisionEmployees can recognize when a leader asks for input after the real decision has already been made.
- Create room for better thinkingLeaders can unintentionally answer their own questions, interrupt silence, or rescue people from thinking because the pause feels uncomfortable.
Handle Candor, Disagreement, and Difficult Dialogue
3 hours and longer- Make disagreement usefulDisagreement can improve thinking when people are able to challenge ideas without turning the conversation into a contest over status, motives, or personal credibility.
- Respond well when you hear something difficultA leader's first reaction to uncomfortable information teaches people whether similar information will be raised again.
- Address tension without avoiding the issueSome leaders soften difficult messages until the real issue is no longer clear; others become so direct that the person stops listening.
- Understand how power changes candorA senior leader's invitation to 'be honest' does not erase the consequences employees may associate with disagreement.
Turn Dialogue Into Leadership Action
Full day only- Use dialogue to make sense of changeDuring uncertainty, employees often need more than another update.
- Improve decision dialogueTeams can spend significant time discussing a decision without being clear about who decides, what criteria matter, which views are advisory, or when discussion needs to end.
- Repair conversations that go wrongMisunderstanding, defensiveness, poor timing, or a badly handled comment can damage a conversation without necessarily damaging the relationship permanently.
- Close the loopPowerful dialogue should not end with everyone feeling heard but unsure what happens next.
