About this session

Customer service quality is shaped long before an individual employee answers a call, opens a chat or responds to an email.

Managers influence what employees pay attention to, what behaviors are reinforced, how much judgment they are allowed to use, whether problems are discussed openly and which performance measures quietly become more important than the stated service promise.

Participants begin by translating broad ideas such as 'excellent service' into observable team standards.

They examine what customers should consistently experience, what employees should be able to decide for themselves and where escalation or organizational policy needs to provide clear boundaries.

Leaders learn how their own decisions, language and reactions communicate the real service standard far more powerfully than posters or slogans.

The session then focuses on coaching. Participants learn how to move from vague feedback such as 'be more empathetic' or 'improve your quality score' to specific conversations about what happened, what the employee noticed, what choice they made and what they could try next time.

Real customer interactions become material for development rather than simply evidence for scoring employees.

Finally, participants build a practical management rhythm around service.

They examine metrics, workload, recognition, quality reviews, team huddles, recurring customer problems and knowledge gaps and learn how to distinguish an individual performance problem from a process, policy, staffing or system problem.

The goal is a team that can deliver reliable service even when the manager is not standing beside them.

  • Coach employees around specific service behaviors rather than vague feedback or isolated scores
  • Support appropriate frontline judgment while maintaining clear escalation and policy boundaries
  • Use customer service metrics as evidence for investigation rather than automatic explanations of performance
  • Recognize when poor service is caused by capability, workload, knowledge, process or system conditions
  • Build a repeatable leadership rhythm that strengthens service quality and team learning over time

What’s covered

Set a Service Standard People Can Actually Use

Every length
  • Define what good service looks likeBroad statements such as 'delight the customer' or 'go above and beyond' are difficult to coach consistently.
  • Make the non-negotiables clearSome aspects of service require consistency: accuracy, privacy, respectful treatment, appropriate documentation, regulatory requirements or particular escalation rules.
  • Create space for judgmentEmployees cannot respond intelligently to every customer situation if every decision requires manager approval.
  • Model the standard as a leaderTeams pay close attention to what managers reward, tolerate and prioritize under pressure.

Coach the Interaction, Not Just the Score

90 minutes and longer
  • Observe before you judgeA single score rarely explains why an interaction succeeded or failed.
  • Ask before you tellEmployees often know where an interaction became difficult.
  • Make feedback specific & usableFeedback such as 'show more empathy' or 'take more ownership' is difficult to apply.
  • Practice the better responseUnderstanding feedback does not automatically create a new skill.

Manage Performance Without Losing the Customer

3 hours and longer
  • Use metrics as cluesResponse time, handling time, quality scores, customer feedback, repeat contact and productivity metrics can reveal patterns, but no single number explains performance.
  • Distinguish skill from system failureAn employee may appear slow because the knowledge base is poor, the process requires unnecessary steps or systems are difficult to navigate.
  • Balance accountability & supportCustomer service leadership requires clear expectations and appropriate accountability.
  • Protect quality under pressureQueue spikes, staffing shortages and seasonal demand can push teams toward shortcuts.

Build a Team That Learns From Customers

Full day only
  • Turn customer interactions into team learningUseful lessons are often trapped inside individual cases.
  • Run better service huddlesTeam meetings can become operational broadcasts.
  • Recognize the right behaviorsRecognition teaches the team what matters.
  • Close the loop on recurring problemsWhen employees repeatedly encounter the same customer confusion or workaround, leaders need a route for that information to influence knowledge, process or policy.
