About this session

Traditional time management can make every hour look interchangeable. In practice, the same person may have enough capacity for complex analysis at one point in the day and only enough for routine administration at another.

A difficult conversation may take thirty minutes but require more recovery than two hours of familiar work. A calendar can therefore look manageable while the person inside it is repeatedly using the wrong kind of capacity for the work being asked of them.

Manage Your Energy, Not Just Your Time helps participants see work through a second lens. Alongside duration and deadline, they identify whether a task is cognitively demanding, emotionally demanding, relationally demanding, physically demanding or highly interruptible.

They then examine when enough of that capacity is realistically available and where work can be sequenced, prepared or supported differently.

The session also tackles the energy that disappears between tasks.

Notifications, context switching, unnecessary decisions, meeting density, unclear response expectations and the mental carryover from one demanding interaction into the next can consume capacity without appearing on a task list.

Participants learn how to reduce avoidable switching while remaining responsive in roles where interruptions are genuinely part of the job.

Longer formats turn these principles into an operating system rather than a perfect calendar. Participants test task-energy matching, communication windows, transitions, different forms of recovery and minimum plans for demanding weeks.

They also identify where personal energy management has reached its limit because the underlying issue is workload, staffing, meeting architecture or another part of work design. The goal is not to maximize every hour.

It is to protect the right kind of capacity for the work that matters and make good performance more repeatable.

What your people take away

  • Distinguish available time from the type and amount of capacity a task requires
  • Map cognitive, emotional, relational, attentional and physical demand across a working day
  • Identify stronger and weaker capacity periods without assuming everyone follows the same rhythm
  • Match higher-demand work with better-supported periods where role control allows
  • Reduce avoidable interruption, context switching and communication friction
  • Use meetings, collaboration and responsiveness more deliberately without becoming unavailable
  • Build transitions that reduce mental and emotional carryover between tasks
  • Choose recovery that matches the kind of demand that came before it

What’s covered

Map Capacity — Not Just Hours

Every length
  • Notice different types of work demandComplex analysis, customer interaction, physical activity, conflict, repetitive administration and team leadership do not draw on the same capacities.
  • Map stronger & weaker capacity periodsParticipants observe when concentration, patience, social availability or physical capacity tends to feel stronger or weaker across representative working days.
  • Separate duration from energy costA short but emotionally difficult interaction may require more recovery than a much longer routine task.
  • Identify the work that deserves Your best capacityParticipants identify the work where judgment, creativity, accuracy, listening or careful reasoning create disproportionate value and examine whether that work currently receives enough protected capacity.

Match the Work to the Capacity Available

90 minutes and longer
  • Sequence demanding work more deliberatelyWhere role flexibility allows, participants experiment with placing complex thinking, difficult conversations or high-accuracy work into periods where sufficient capacity is more likely to be available.
  • Group compatible tasks to reduce switching costRepeated movement between analysis, messages, meetings, approvals and unrelated topics can create cognitive friction.
  • Create communication windows where they actually helpParticipants examine email, messaging and other channels and identify where response expectations are creating unnecessary continuous checking.
  • Adapt energy management to low-control rolesFrontline, clinical, customer-facing, operational and production roles may offer little control over task timing.

Reduce Energy Leakage Between Tasks & Interactions

3 hours and longer
  • Distinguish necessary interruptions from avoidable onesSome interruptions are part of useful work: an urgent customer issue, clinical escalation or operational problem may genuinely require attention.
  • Notice the cost of constant context switchingMoving repeatedly between unrelated tasks requires reorientation.
  • Design better transitionsA difficult conversation can follow someone into the next meeting, while an intense analysis block can make immediate social interaction harder.
  • Use boundaries to create clarity — not disappearParticipants practice setting expectations around response times, focus periods, meeting gaps, after-hours contact and availability in ways that remain appropriate to their role.

Recover, Adapt & Build a Sustainable Working Rhythm

Full day only
  • Match recovery to the demand that came before itDifferent demands may benefit from different recovery.
  • Build the minimum viable energy planTravel, launches, staffing problems, deadlines, caregiving and other peak periods can make an ideal working rhythm impossible.
  • Review the week — Not Just the dayA highly productive Monday can still create an exhausted Thursday if demanding work is repeatedly front-loaded without enough recovery.
  • Know when the problem is the work systemPersistent overload, nonstop meetings, conflicting priorities, insufficient staffing, impossible response expectations and chronic after-hours contact cannot be solved indefinitely by better personal routines.
