About this session

Strategy becomes more difficult when the future cannot be reduced to one reliable forecast.

Customer behavior may change, regulation can move, technology can develop unevenly, supply conditions can shift, workforce expectations can evolve and several forces may interact in ways that make today's assumptions increasingly fragile.

Future Scenarios gives participants a structured way to think about those conditions without pretending to predict exactly what will happen.

Participants define a strategically useful question and time horizon, examine the forces that could shape the environment and distinguish relatively established trends from uncertainties whose future direction or impact remains genuinely open.

They then construct a small set of plausible, distinct and internally coherent scenarios. Each scenario becomes a test environment rather than a prediction.

Participants explore what customers, competitors, employees, partners, suppliers, regulators or other stakeholders might experience differently and identify the implications for the organization, its assumptions and its current strategic choices.

The final stage converts scenario thinking into preparedness.

Participants stress-test strategies across the different futures, identify actions that remain valuable across several scenarios, preserve options where the future is uncertain and define observable signals that may indicate which conditions are beginning to emerge.

The goal is not to choose the 'correct' future. It is to make better decisions before uncertainty becomes certainty.

What your people take away

  • Frame a strategically useful scenario question and time horizon
  • Distinguish trends, predetermined elements, assumptions and critical uncertainties
  • Construct several plausible futures that are genuinely different from one another
  • Explore implications for customers, operations, capabilities, competition and strategic priorities
  • Stress-test current strategies and identify robust, contingent and reversible responses
  • Define signals and trigger points that allow strategy to adapt as the environment changes

What’s covered

Frame the Future Question & Understand the Uncertainty

Every length
  • Start with a decision-relevant focal questionParticipants define the strategic question the scenarios need to illuminate rather than beginning with an abstract discussion about 'the future.'
  • Set an appropriate time horizon & scopeParticipants choose a horizon far enough ahead for meaningful change to occur but close enough to remain strategically useful for the decision in scope.
  • Surface the assumptions inside the current strategyParticipants identify beliefs the organization may already be relying on about customers, costs, technology, talent, regulation, competitors, infrastructure, growth, demand or other important conditions.
  • Distinguish uncertainty from ordinary unknown informationSome unknowns can be reduced through additional research.

Identify Drivers of Change & Critical Uncertainties

90 minutes and longer
  • Scan for relevant drivers of changeParticipants examine the external and internal forces capable of changing the future environment, including political, economic, social, technological, legal, environmental, customer, competitive, workforce and business-model developments where relevant.
  • Distinguish trends, predetermined elements & uncertaintiesParticipants identify developments with relatively strong momentum or known constraints and separate them from factors whose direction, timing, scale or consequence remains much less certain.
  • Look for signals, interactions & second-order effectsParticipants examine weak or emerging signals that may indicate a shift and consider how several drivers could reinforce, constrain or alter one another.
  • Select the critical uncertaintiesParticipants compare uncertain forces according to potential strategic impact and genuine uncertainty and identify the small number that most meaningfully shape alternative futures.

Build Plausible Scenarios & Explore Their Implications

3 hours and longer
  • Create distinct scenario architecturesParticipants use the selected uncertainties to create several alternative future environments rather than a single base case with slightly better or worse numbers.
  • Build internally coherent future worldsParticipants develop each scenario across customers, competitors, regulation, technology, workforce, operations, economics, supply, stakeholder behavior or other factors relevant to the focal question.
  • Explore who experiences what differentlyParticipants examine how the scenario changes needs, incentives, constraints and behavior for customers, employees, partners, suppliers, competitors, regulators and other relevant stakeholders.
  • Identify implications without prematurely solving themFor each future, participants identify opportunities, vulnerabilities, capability requirements, operating implications, assumptions under pressure and questions requiring further investigation.

Stress-Test Strategy & Build Strategic Preparedness

Full day only
  • Test the current strategy across the scenariosParticipants examine how current strategic choices, investments, operating assumptions and capabilities perform in each future.
  • Identify robust, no-regrets & contingent actionsParticipants distinguish actions that create value across several scenarios from investments that only make sense under one particular future.
  • Define signposts & trigger pointsParticipants identify observable signals that could indicate important conditions are beginning to move toward one scenario or another.
  • Create an ongoing scenario review rhythmScenarios are treated as working strategic tools rather than workshop artifacts.
