About this session

The most useful question about AI at work is rarely simply, 'Can AI do this?' A tool may be technically capable of drafting a document, analyzing information or recommending an action while still being the wrong place to assign full responsibility.

The better question is how the work should be divided so that AI provides useful leverage while people retain the context, judgment and accountability the outcome requires.

Participants begin by breaking work into tasks rather than treating entire jobs as either human or automated.

One piece of work may contain research, extraction, interpretation, relationship management, decision making, quality review and communication — and different parts may benefit from different combinations of people and AI.

The session then examines what each contributor brings. AI can be useful for generating options, transforming information, identifying patterns and preparing material at speed.

People contribute organizational context, tacit knowledge, ethical and commercial judgment, accountability, relationships, empathy and the ability to understand when a situation falls outside the normal pattern.

Neither list should become a rigid rule; the appropriate allocation depends on the task and consequence.

Finally, participants redesign the collaboration itself. They define who initiates the work, what AI contributes, where a person reviews or decides, what happens when confidence is low and who owns the final result.

They also examine hidden work, review burden and deskilling so an apparently efficient design does not quietly create new problems. The goal is not to maximize AI activity.

It is to create a better operating model for the work.

What your people take away

  • Break jobs and processes into individual tasks before deciding where AI should contribute
  • Identify the human context, judgment, accountability and relationships that remain essential to the outcome
  • Match appropriate AI capabilities with specific parts of the work rather than whole roles
  • Define clear handoffs, review points, decision rights and escalation between people and AI
  • Recognize hidden work, review burden and deskilling that can appear after AI is introduced
  • Redesign responsibilities around stronger overall performance rather than maximum automation

What’s covered

Break the Work Apart Before You Divide It

Every length
  • Start with the outcomeParticipants identify the result the work needs to produce before deciding whether a person or AI should perform individual steps.
  • Break jobs into tasksWhole roles are usually too broad for useful human-versus-AI decisions.
  • Identify the decisions inside the taskEven apparently simple workflows contain judgment points.
  • Map what good performance requiresParticipants identify the knowledge, context, expertise, relationships, evidence and quality standards required for the task to succeed.

Match Human & AI Strengths to the Work

90 minutes and longer
  • Use AI for the contribution it can makeParticipants examine where AI can support generation, extraction, transformation, summarization, comparison, pattern identification and option creation.
  • Protect human contextPeople often know information that never appears in a prompt or system.
  • Keep judgment & accountability visibleParticipants distinguish AI-supported analysis or recommendations from decisions that require an accountable person to evaluate consequences and make the final call.
  • Avoid simple human-vs-AI rulesStatements such as 'AI does routine work and humans do creativity' can hide the complexity of real tasks.

Design the Collaboration, Handoffs & Decisions

3 hours and longer
  • Define who startsSome tasks work well when a person frames the problem and AI prepares material.
  • Make the handoff explicitParticipants define exactly what AI passes to the person and what the person is expected to do with it.
  • Set decision rightsParticipants identify which decisions AI may inform, which decisions people must make and where different levels of organizational authority are required.
  • Design for exceptionsNot every case will fit the normal human + AI division of work.

Redesign the Role Without Creating New Problems

Full day only
  • Count the hidden workAI can remove drafting or analysis time while creating new work through prompt preparation, context gathering, correction, review and exception handling.
  • Watch the review burdenFaster AI output can create more material for people to check.
  • Protect capability from deskillingIf AI repeatedly performs a task, employees may gradually lose the ability to perform or evaluate that work independently.
  • Redesign responsibilities around the new workWhen AI changes tasks, the human role may shift toward judgment, relationship management, exception handling, interpretation or higher-value application.
