About this session

Strategic problems rarely arrive as clean questions with complete information.

Leaders and teams may be dealing with several objectives at once, incomplete evidence, competing stakeholder interests, uncertain future conditions and pressure to act before every important question can be answered.

In those situations, the quality of the reasoning becomes as important as the quantity of information available.

Strategic Critical Thinking helps participants slow down the parts of thinking that most often create weak strategic decisions.

They learn to define the real question before solving it, distinguish facts from interpretations and assumptions, examine what evidence supports a claim and deliberately search for plausible explanations or perspectives that do not fit the preferred narrative.

The session then expands the reasoning beyond the immediate decision. Participants examine causal relationships, dependencies, feedback effects, second-order consequences and trade-offs.

They learn that changing one part of a system can create effects elsewhere and that a strategy can produce both intended value and unintended costs.

Finally, participants make decisions under uncertainty.

They compare genuine alternatives, identify assumptions that could materially change the choice, determine what evidence is still worth gathering and construct recommendations that explain both the reasoning and the remaining uncertainty. The goal is not perfect prediction.

It is stronger strategic judgment.

What your people take away

  • Frame strategic problems before moving prematurely into solutions
  • Separate evidence, interpretation, assumptions and uncertainty
  • Challenge preferred explanations and examine credible alternative perspectives
  • Reason through causal relationships, dependencies and second-order effects
  • Make trade-offs and decision-sensitive assumptions explicit
  • Build recommendations that remain intellectually honest when certainty is incomplete

30 Minutes — Key Points: Frame the Strategic Problem Properly

A focused 30-minute session on three key points from Frame the Strategic Problem Properly: define the decision — not just the topic, separate symptoms, causes & constraints and challenge the frame.

  • Define the decision — not just the topic
  • Separate symptoms, causes & constraints
  • Challenge the frame

Covers 3 of 4 points in Frame the Strategic Problem Properly.

60 minutes

Strategic Critical Thinking Essentials

A focused introduction to stronger strategic reasoning. Participants frame one complex decision, separate evidence from assumptions, challenge the preferred interpretation and examine one important trade-off or second-order consequence.

  • Strategic problem framing
  • Decision vs. topic
  • Facts vs. assumptions
  • Alternative explanations
  • Disconfirming evidence
  • Trade-offs
  • Second-order effects
  • Strategic Reasoning Quick Map
  • Live Q&A

Covers 1 of 4 parts: Frame the Strategic Problem Properly.

90 minutes

Think More Critically About Strategic Decisions

The extended session develops problem framing, evidence evaluation, assumption testing, alternative perspectives, causal reasoning, systems thinking and decision-making under uncertainty. Participants apply the process to a realistic strategic challenge.

  • Decision framing
  • Alternative problem frames
  • Evidence and interpretation
  • Assumption challenge
  • Disconfirming evidence
  • Competing hypotheses
  • Perspective analysis
  • Causal reasoning
  • System dependencies
  • Second-order effects
  • Strategic trade-offs
  • Decision-sensitive assumptions
  • Live Q&A

Covers 2 of 4 parts: Frame the Strategic Problem Properly and Interrogate the Evidence & the Reasoning.

3 hours

Covers 3 of 4 parts: Frame the Strategic Problem Properly, Interrogate the Evidence & the Reasoning and Think Through Systems, Consequences & Trade-Offs.

Full day

Strategic Critical Thinking & Decision Lab

A hands-on full-day workshop covering all four modules. Participants challenge a real or realistic strategic problem, test assumptions and competing explanations, map consequences and trade-offs and build a reasoned recommendation under uncertainty.

  • Module 1 — Frame the Strategic Problem Properly
  • Module 2 — Interrogate the Evidence & the Reasoning
  • Module 3 — Think Through Systems, Consequences & Trade-Offs
  • Module 4 — Make Better Strategic Decisions Under Uncertainty
  • Strategic Decision Framing
  • Alternative Frame Exercise
  • Evidence / Interpretation / Assumption Sort
  • Disconfirming Evidence Challenge
  • Alternative Hypothesis Map
  • Perspective Stress Test
  • Causal Reasoning Map
  • System Dependency Map
  • Second-Order Consequence Review
  • Strategic Trade-Off Map
  • Decision-Sensitive Assumption Matrix

Covers all 4 parts.

Also available as a 4-week or 8-week program, for change that lasts. Ask us about it.

What’s covered

Frame the Strategic Problem Properly

Every length
  • Define the decision — not just the topicBroad subjects such as growth, talent, AI, customer experience or transformation are not yet strategic questions.
  • Separate symptoms, causes & constraintsWhat first appears to be the problem may be a visible symptom of something deeper.
  • Challenge the frameHow a problem is framed influences which options become visible.
  • Define what a good decision must achieveStrategic choices often involve several objectives that cannot all be maximized simultaneously.

Interrogate the Evidence & the Reasoning

90 minutes and longer
  • Separate fact, interpretation & assumptionStrategic discussions often move quickly from an observation to an interpretation and then treat that interpretation as established fact.
  • Ask what would change your mindGood critical thinking does not only collect evidence supporting the preferred view.
  • Test alternative explanationsOne set of evidence can sometimes support several plausible explanations.
  • Examine perspectives without losing judgmentDifferent stakeholders may hold information, incentives or experiences that reveal parts of the strategic problem others cannot see.

Think Through Systems, Consequences & Trade-Offs

3 hours and longer
  • Map causal relationshipsParticipants examine how important factors may influence one another and distinguish direct relationships from assumptions about causality.
  • Look for dependencies & feedback effectsStrategic decisions rarely operate in isolation.
  • Think beyond the first-order effectThe immediate benefit of a decision may be easier to see than what follows from it later.
  • Make the trade-offs explicitStrategic decisions often exchange one benefit for another cost.

Make Better Strategic Decisions Under Uncertainty

Full day only
  • Build genuine alternativesParticipants generate several meaningfully different options rather than producing minor variations of the same preferred solution.
  • Identify decision-sensitive assumptionsSome uncertainties matter far more than others.
  • Make a reasoned recommendationParticipants connect the recommendation with the problem framing, evidence, causal reasoning, trade-offs and option comparison and explain why the preferred choice is currently stronger than the alternatives.
  • Separate decision quality from outcome qualityA well-reasoned decision can still produce a disappointing outcome when uncertainty is real, while a weak decision can occasionally succeed through luck.
