About this session

Effective leadership is not about finding one management style and using it consistently with everybody.

The amount of direction and support that helps someone succeed can change according to the task, the person's experience with that task and their current level of commitment or confidence.

The Situational Leadership Model provides a practical way to make those choices.

Leaders assess the development situation for a specific responsibility and adjust two dimensions of their behavior: how much direction they provide around what, how and when the work should be done, and how much supportive behavior they provide through listening, encouragement, involvement and shared problem-solving.

Participants learn four leadership responses: Directing, Coaching, Supporting and Delegating. They also learn why development level should never become a fixed label attached to a person.

An experienced employee may need Delegating for familiar work and Directing or Coaching when taking on an unfamiliar responsibility.

The objective is leadership flexibility that helps people perform successfully while progressively building greater capability and appropriate autonomy.

What your people take away

  • Assess development needs for a specific task rather than labeling the person
  • Distinguish directive behavior from supportive behavior
  • Use Directing, Coaching, Supporting and Delegating appropriately
  • Match leadership response with competence and commitment
  • Recognize when a current leadership style is over-directing or under-supporting
  • Adjust leadership as capability, confidence and task conditions change

What’s covered

The four leadership styles

Every length
  • DirectingProvide clear structure and close task guidance when competence for the specific responsibility is still limited.
  • CoachingCombine strong direction with strong support while capability is developing and motivation or confidence may fluctuate.
  • DelegatingTransfer appropriate ownership when competence and commitment for the task are both strong.
  • SupportingReduce task direction while maintaining strong support when competence is relatively high but confidence, motivation or ownership varies.

Apply Situational Leadership to Real Management Challenges

Every length
  • Define the TaskIdentify the specific responsibility or outcome being considered rather than assessing the employee in general.
  • Assess Competence & CommitmentExamine current capability, experience, confidence, motivation and evidence of successful performance for that task.
  • Match the Leadership StyleChoose the balance of directive and supportive behavior that best fits the current development situation.
  • Lead & ObserveApply the chosen style, monitor performance and use conversation and evidence to determine whether the match is helping.
  • Adjust as Development ChangesIncrease or reduce direction and support as capability, confidence, ownership or task conditions evolve.

The Thinking Behind Situational Leadership

Half day only
  • Development Is Task-SpecificA person's development level is not a permanent rating.
  • Direction and Support Are DifferentDirective behavior structures the work. Supportive behavior strengthens involvement, confidence and problem-solving.
  • More Support Is Not Always BetterHighly capable and committed employees may experience excessive involvement as unnecessary interference rather than helpful leadership.
  • Delegation Requires ReadinessDelegating work before capability, clarity or authority is sufficient is abandonment rather than empowerment.

Common Situational Leadership Failure Modes

Half day only
  • Labeling the PersonSaying someone 'is a D2' turns a task-specific diagnosis into a fixed judgment.
  • Using One Preferred Style EverywhereSome managers naturally direct, coach, support or delegate more than others.
  • Over-Directing Capable PeopleContinuing to prescribe methods and monitor closely after competence is established can reduce ownership and create unnecessary dependence.
  • Delegating Too EarlyHanding over responsibility before the person has sufficient capability, clarity or authority can create avoidable failure and frustration.
