About this session

Unconscious bias is often discussed as though the primary challenge is discovering hidden beliefs inside individual people.

In practice, organizations can make more progress by examining the situations in which judgment occurs: what information is available, how criteria are defined, how much discretion exists, whose perspectives are heard, what happens under time pressure and whether decisions can be reviewed.

Participants explore common cognitive patterns such as affinity, confirmation, anchoring, halo and horns effects, attribution and availability. These concepts are used as lenses for questioning judgment rather than labels for diagnosing colleagues.

The emphasis remains on observable decisions, behavior and processes.

The session then moves from awareness into strategy.

Participants map important decision points, identify where subjective criteria or inconsistent evidence create vulnerability, practice bias-interruption techniques and redesign processes using clearer criteria, independent evaluation, structured discussion, documentation and review.

The goal is not perfect objectivity — it is making important workplace judgements more deliberate, consistent, explainable and open to challenge.

What your people take away

  • Understand how cognitive shortcuts, expectations and context can influence workplace judgment
  • Identify decision conditions where bias risk is particularly high
  • Distinguish observable evidence from assumptions, impressions and subjective interpretations
  • Use structured criteria and bias-interruption techniques to strengthen important decisions
  • Improve fairness in access to opportunities, recognition, development and influence
  • Monitor decision processes and outcomes without treating every difference as automatic proof of bias

What’s covered

Understand Where Bias Can Enter Judgment

Every length
  • Understand bias without diagnosing peopleHuman judgment relies on shortcuts that help people process large amounts of information quickly.
  • Recognize common judgment patternsAffinity, confirmation, anchoring, availability, halo and horns effects and attribution can influence which evidence feels important and how behavior is interpreted.
  • Notice when the conditions increase riskBias risk can increase when decisions are rushed, criteria are ambiguous, evidence is incomplete, discretion is high or evaluators are expected to make broad judgements such as 'leadership presence', 'fit' or 'potential' without clear definitions.
  • Separate observation from interpretationStatements such as 'not committed', 'not leadership material' or 'doesn't communicate confidently' may combine observable behavior with assumptions about motivation or capability.

Find the Decision Points Where Bias Matters

90 minutes and longer
  • Map the employee decision journeyImportant workforce outcomes are produced through many smaller decisions.
  • Examine the criteriaTerms such as 'culture fit', 'executive presence', 'high potential' or 'strong communicator' can mean different things to different evaluators unless they are translated into relevant evidence and behavior.
  • Look at who gets opportunitiesCareer development depends partly on access to visible projects, feedback, networks, mentoring, customer exposure and stretch assignments long before formal promotion decisions occur.
  • Check how information flowsDifferent employees may enter a decision with different amounts or types of information attached to them.

Interrupt Bias Through Better Decision Design

3 hours and longer
  • Set criteria before evaluating peopleCriteria created after decision-makers have already formed an impression can be unconsciously adjusted to favor the emerging preference.
  • Use structure without removing judgmentStructured interviews, scoring guides, standard questions, evidence prompts and consistent review processes can reduce irrelevant variation while still allowing professional judgment.
  • Create independent thinking before group consensusThe first confident opinion voiced in a meeting can anchor the rest of the discussion, particularly when it comes from somebody with greater status.
  • Use bias-interrupting questionsBias is easier to interrupt when challenge is built into normal decision-making rather than depending on somebody accusing another person of being biased.

Build a Strategic & Sustainable Approach

Full day only
  • Move beyond one-off awareness trainingKnowing the names of common biases does not guarantee that future behavior or decisions will change.
  • Monitor patterns without jumping to conclusionsDifferences in hiring, promotion, performance ratings, recognition or development access can identify important questions for investigation, but an outcome gap alone does not explain why the gap exists.
  • Build accountability into decisionsDecision quality improves when important judgements can be explained through evidence and criteria rather than retrospective intuition.
  • Keep improving the systemBias risks change as roles, technologies, working patterns and decision processes evolve.
